Soaking them overnight made a huge difference.

Try a light spray instead of a full soak.

Reminds me of how many fixes are just about working with the material, not against it. Same reason you oil a hinge before it squeaks or let concrete cure slowly. We skip the boring steps and then wonder why things fall apart.
