Update: My digital portrait got mixed notes on layer use
I spent a good chunk of last week working on a digital portrait of my oldest kid, using a bunch of layers for shading and highlights. When I posted it to the showcase, a few folks pointed out that my layer count was way too high for such a simple piece. One person said it made the file messy and hard to edit later. In my experience, I always add layers to keep things flexible, but maybe I went overboard this time. It got me thinking about how others manage their workflow without going layer-crazy. Has anyone found a sweet spot for layer numbers in personal projects? I'm curious to hear how you all keep things tidy.

Who really cares how many layers you use though? If it works for you and you got the portrait done, that's what matters. I've seen people make amazing art with crazy layer counts and others use barely any, it's just personal preference. Calling a file "messy" feels like nitpicking something that doesn't affect the final image at all. As long as you can find what you need, who is it hurting? People get way too focused on the "right" way to do things instead of just making art lol.
